How do I actually evaluate and pick the right 3PL, what questions do I ask?

Ask about the things that break at scale, not the things that sound good in a sales call: real-time inventory visibility (not end-of-day batch updates), how they handle returns and QC, what happens during a demand spike, and what their SLA penalty actually is if they miss it. Get two or three references from brands your size, not their biggest logo, a 3PL that's great for a ₹50 crore brand can be terrible for a ₹2 crore one. In India specifically, confirm pincode coverage and whether they route through their own fleet or hand off to a courier aggregator, because that changes your RTO and delivery-speed numbers directly.
