When should I hire my first customer success person?

Earlier than feels comfortable. The usual trigger is two or three customers big enough that losing one would hurt, plus a founder who is spending more time on onboarding calls than on sales or product. Do not wait for a revenue threshold. Your first hire is a generalist who will do onboarding, support triage, training and renewal chasing all at once, not a VP with a strategy deck. Keep the ratio low at the start so early customers get smothered with attention, and only worry about the $1M to $2M ARR per CSM efficiency target once you have five or six of them.
