What is an ICP and how is it different from a persona? People use both words for the same thing.

An ICP describes the company you want as a customer: size, industry, what they already use, what has to be true for your product to matter. A persona describes the human inside that company: their title, what they get judged on, what makes them look good or bad. You need both and they do different jobs. The ICP tells you which doors to knock on, the persona tells you what to say when someone opens. A useful ICP is uncomfortably narrow and written as filters you could actually apply to a list, not as adjectives like 'modern' or 'fast growing'.

A real company showing its ICP before and after, including the messy middle where they were guessing. The point that narrow ICPs beat broad ones, and that refinement takes 3 to 12 months, is the honest version nobody puts on a slide.

Defining our ICP is the most important thing we ever did

From Product for Engineers (PostHog) by Andy Vandervell ~12 min read

  • PostHog's ICP is high-growth B2B startups past product-market fit where engineers are the decision makers.
  • That single choice drove usage-based transparent pricing, no outbound sales, and a UI built like a dev tool.
  • Expect 3 months to a year to get an ICP right, and treat 5 paying customers who look alike as the first signal, 10 plus as strong.
  • They name defining it late as their own costly mistake.

A Framework for Defining and Refining Your ICP

From Andreessen Horowitz by Michael King ~10 min read

  • A usable ICP answers nine dimensions including size, geography, industry, job titles, technologies in use, and buyer behaviours.
  • Triangulate best customers by fastest revenue growth, shortest sales cycle, and best retention, not revenue alone.
  • Mine churned and lost deals for recurring objections: that is where the ICP boundary actually sits.
  • ICP is not set and forget, it moves as the product and market do.
