How did Exotel move from selling to small businesses to selling to enterprises, and why did it take four years?

Exotel started where most Indian SaaS starts: 350 SMB customers acquired through inbound at 10 to 15 conversions a month, on accounts worth 500 to 5,000 rupees. The pull upmarket came from a customer, not a plan. Ankit Bhati of Ola called Shivakumar Ganesan asking for number masking APIs, Ola became the first real API customer, and at Ola's peak Exotel was earning roughly 2.2 calls per ride at about 2 rupees a ride. The transition from SMB to enterprise took four to five years because sales, product and support all had to change at once, and it was not smooth: revenue went from about 1 crore ARR in 2012 to 40 to 50 crore by 2015-16, to roughly 75 crore before COVID, then fell 55 percent in 2020 with a 50 person layoff, before recovering to about 65 million dollars ARR. Today enterprise is 80 percent of revenue and SMB 20 percent, across roughly 200 enterprise customers including about half of India's Fortune 500.
